In 2018 Keurig-Dr Pepper committed to having 100% recyclable K-Cups or pods. Transforming old pods from non-recyclable to recyclable would be a challenge. It would not only take changing the pods from a particular type to recyclable but also changing specific hardware and filter paper to adapt to the new pods. The process was set up through a standard trial period with two different manufacturers of pods but also two different manufacturers of paper. The trials used various combinations of the form and the pods together, along with setting the welders of the article to different temperatures to achieve maximum contact and maintain yield and quality. The quality of the product required it to keep the complaints by customers to less than 10 per 1 million cups while still trying to achieve a minimum speed of 375 cups per minute per machine. The trial took 18 months and cost around 2.5 million dollars. The Kaizens were conducted at Sumner, WA, and Essex, Vermont. The two teams went through each setup to be able to optimize the machines so that they would produce the numbers needed. After the Kaizens were completed, an FMEAed, quality tests were conducted and made possessed for quality. The tested quality was sensory (taste and smell) weight by volume and completing welds on the cup without deformation. When the trial ended in 2019, changes were implemented to retrofit all devices to the new standard so that all pods would be recyclable by 2020. The company invested the capital in retrofitting all machines by June 2020 and successfully made all pods "greener."
