Scenario A3: Project Status UpdateContext: You are the project manager for a 12 month, $1.1 million, Order Management System (OMS)implementation at Nike Canada Inc. The OMS will manage the company's sales, orders, inventory,fulfillment, and reverse logistics. It will tightly integrate with all major client systems, as well as all e-commerce platforms, giving your company unprecedented control over its operations and facilitateexceptional financial growth. You lead a core project team that includes the following people: 1. Business Analyst and Scheduler (Jack Diamond) 2. Testing and Quality Assurance Analyst (Omar McHearth) 3. Reminds you that the project is following the waterfall project managementmethodology with the following time allocation: i. 1 month for Initiation Phase (defining scope and objectives) ii. 3 months for Planning Phase (requirements gathering, planning projectactivities, resources, budget, and schedule) iii. 4 months for Execution Phase (development, configuration, unit testing,integration) iv. 3 months for User Acceptance Testing (validating business processes, qualityassurance, input and output validation, adjustments as needed) v. 1 month for deployment (training and rollout to business)b. Inform you that you are 4 months into the project, and you have spent $600,000 ofthe budget (as planned). c. Updates you that the first three months of the project tasks were completed asplanned, but is signaling significant delays, cost overruns, or quality issues in thiscycle due to the other issues on the team.d. Reminds you that, this, your fourth monthly status update is due next week.e. Asserts that the Initiation Phase of the project has been completed and accepted byall the stakeholders.f. Notes that the Planning Phase of the project has been delivered and is waiting foracceptance from a key stakeholder, the CFO, who is away on vacation for 4 weeks. Ifwe wait for his approval, the Execution Phase of the project will be delayed by 4weeks and resources will be sitting idle for the same amount of time resulting in$65K additional cost to the project. He suggests we move forward with the nextphase without his approval, then get it when he returns.2. Testing and Quality Assurance Analyst:a. Reports that the preliminary testing scenarios have been developed and approved bybusiness stakeholders. The quality assurance team is starting development of thebeta-testing scripts. They should be completed by the end of this month as planned.b. Regrettably, the complexity of the test scripts would require two additional testersto keep up with the schedule. We only need these testers for 3 months, socontractors could be used. Each contractor would add an additional $12,000 permonth to the project budget.c. If we don't hire these testers, the testing phase of the project would be delayed by 6weeks. 3. Software Development Team Lead:a. Reports that the team has completed requirements review but have not been giventhe green light to begin development due to lack of approvals.b. Has lost one resource specializing in Reverse Logistics when they were moved to ahigher priority project. Replacing that resource with a full-time employee will cause adelay in the delivery of their overall components by 6-8 weeks. However, hiring acontractor with appropriate subject matter expertise can reduce this delay to only 3weeks, but will cost an additional $40K. Alternatively, we can choose not toimplement the Reverse Logistics module of the OMS but keep the existing legacysystem functionality, which some users said they prefer anyway, saving 8 weeks and$120K.4. System Integration Specialist:a. Reports that the system integration process has been going slow. It has been a weeksince the team lost access to ATHLETIC-9 server. The access is needed to prepareEDI integration maps. Without these maps we won't be able to connect to ourcustomer systems. She is asking you to submit a request to Security andInfrastructure team to grant her that access.b. She identified a new integration software that costs $25K but will save 4 weeks ofdevelopment and 2 weeks of testing.5. Transition Manager, Liaison to Operationsa. Requests that the Operations team get access to the system to start UserAcceptance Testing now instead of waiting for the Execution Phase to finish. Theyfeel that if this runs parallel to the development then it can reduce the projectduration by almost 3 months.b. The Sales Department recently discovered that a Customer RelationshipManagement (CRM) module can also be purchased for this system at a cost of$200K. It's a bolt on module that would only require 6 additional weeks toimplement, but this is a module that would revolutionize the way the salesdepartment currently operates. The Director of Sales indicated that they would notsign off acceptance of this project if this module is not included.6. Contract Manager to vendorsa. Reports that all necessary vendor contracts have been signed ahead of schedule.This allowed us to take advantage of promotional discounts on the licensing resultingin a saving of $60K.
